Ken Pillonell has released a video detailing the entire process of replacing Lightning to USB-C on AirPods. I had to cut the case in half and 3D print a new USB-C case.

He took out the module with components from the old key and placed it in the new one. For USB-C, a modified board was used.

The engineer posted all the instructions in the public domain so that anyone could go this way.
